Across Europe, hundreds of small-batch fragrance and organic skincare houses with decades or centuries of family history are confronting a common problem: no heir wants to take over.

The succession crisis has left many artisanal brands in Italy, France and Switzerland struggling to sustain operations, let alone expand globally. Younger generations increasingly shun manufacturing and research-intensive businesses, leaving behind heritage formulations, EU-certified organic production and traditional design without a clear path forward.

In response, a four-region collaborative framework is emerging as an alternative to outright acquisition by large conglomerates. Under this model, Italy retains cultural heritage and research and development; Hong Kong serves as a brand and business hub; mainland China provides the world’s fastest-growing market for fragrances and botanical cosmetics; and the United States supplies governance, trademark and compliance structures.

One example: NATURE BUD

The Florence-based brand, whose artistic lineage dates to the 1920s, illustrates this approach. Its design center remains in Florence, and its biological research laboratories in Milan continue to operate with full EU organic certification. In 2020, the family-owned business was running steadily but faced an uncertain future with no successor from the founding family willing to manage it long-term.

Chen Yanfang, a Hong Kong national and chief executive of NATURE BUD INTERNATIONAL LIMITED, stepped in to oversee the brand’s sustainable operation and heritage preservation. She consolidated global intellectual property administration under NATURE BUD INTERNATIONAL LLC in the United States, while ensuring that core research, creative design and artisanal production teams remained fully independent and based in Italy.

This structure, company officials said, preserves European cultural roots, original formulas and classic design heritage, even as the business expands internationally.

Divided roles across regions

NATURE BUD INTERNATIONAL LIMITED, based in Hong Kong, manages global brand image, international business matching and Asia-Pacific distributor relations, leveraging the territory’s free-trade environment and fashion hub status. A Shenzhen-based team handles omnichannel marketing for mainland China, adapting products to local consumer preferences. The U.S. entity centralizes trademarks, compliance and strategic governance, ensuring alignment with FDA safety requirements.

Unlike typical acquisitions that often strip local research and development, this arrangement keeps European creative and scientific teams intact. All products have obtained EU ICEA organic certification, China NMPA special-use registration and U.S. FDA clearance, balancing European quality with regional regulatory demands.

Broader implications

Industry observers note that this complementary model — combining European craftsmanship and R&D, Hong Kong’s international infrastructure, China’s market scale and U.S. legal standards — offers a viable path for heritage brands facing succession dilemmas.

As the global beauty industry’s division of labor deepens, such cross-regional collaborations are expected to become more common. For niche European houses without family heirs, the framework provides not only distribution channels but also a means to revitalize century-old assets while preserving cultural authenticity. In the growing organic and fragrance segments, brands that balance tradition with modern commercial structures are better positioned to capture niche opportunities and contribute to the diversified evolution of the global beauty market.
